What Is Engagement Management for an Audit Firm?
Short answer: Engagement management is how an audit firm runs each audit as a managed piece of work: accepting the client and agreeing terms (SQC 1, SA 210), planning and staffing (SA 300, SA 220), tracking budget against actual hours, scheduling review, billing, and assembling and keeping the file (SA 230). Practice management software runs the engagement around the audit; audit software or the audit file holds the workpapers themselves.
Last updated 14 October 2026. Written for audit and CA firms in India and checked against the ICAI sources listed at the end. This explains the workflow; read the standards themselves for each engagement. MyPract is our product, and it does not provide audit workpapers or engagement letters.
An audit has two kinds of work. One is the audit itself: understanding the entity, assessing risk, testing, concluding and reporting. The other is the engagement around it: whether you should take the client, what you agreed to do, who is on the team, how many hours it should take, when the review happens, when the client pays and when the file is closed. Firms rarely fail the first because of the second, but they lose money and miss dates because of it. For tools, see our best practice management software for CA firms and the audit firm roundup.
What are the stages of audit engagement management?
| Stage | What you manage | Main references | Where it usually lives |
|---|---|---|---|
| Acceptance and continuance | Independence, competence, client risk, fee | SQC 1; SA 220 | Acceptance form in the audit file; engagement record in practice software |
| Engagement terms | Objective, scope, responsibilities, framework, report | SA 210 | Signed engagement letter (word processor or e-signature tool) |
| Planning and staffing | Scope, timing, direction, team, budget hours | SA 300; SA 220 | Planning memo in the audit file; team, dates and tasks in practice software |
| Execution and time | Tasks, client requests, hours against budget | SA 300 | Practice software (tasks, portal, timesheets) |
| Review | Review points, quality review, sign-offs | SA 220; SQC 1 | Workpaper software or audit file; review dates in practice software |
| Billing | Fee or approved time, invoice, collection | Firm policy | Practice software or billing system |
| Documentation and close | File assembly, retention | SA 230; SQC 1 | Audit file or workpaper software |

Acceptance is a firm-level decision, governed by your SQC 1 policies. ICAI's overview of the standards notes that SA 220 covers, among other things, acceptance and continuance of client relationships and audit engagements, and assignment of engagement teams.[1] In practice, record for each engagement who approved acceptance, the independence check and the expected fee.
Terms come next. SA 210 deals with agreeing the terms of the audit engagement with management and, where appropriate, those charged with governance; it also covers preconditions for an audit, recurring audits and changes to terms, and its appendix carries an illustrative engagement letter.[1] Don't start fieldwork on an unsigned letter. Our statutory audit checklist walks through the Companies Act appointment steps that sit alongside this.
How do you plan and staff an audit engagement?
SA 300's objective is to plan the audit so that it is performed effectively.[1] ICAI's teaching material explains that the overall audit strategy sets the scope, timing and direction of the audit and helps the auditor manage resources, and that the auditor documents the strategy, the plan and any significant changes to them.[2] The extent of direction, supervision and review depends on factors including the size and complexity of the entity, the assessed risks and the capabilities of the team members.[2]
Turn that into management terms:
- Team. Name the partner, manager and staff or articled assistants, and check their capacity in the audit window, not just their skills.
- Timetable. Work back from the signing date: fieldwork, review, representation letter, quality review, report.
- Budget hours. Set hours by phase (planning, fieldwork, completion) and by person, before fieldwork starts, and note what the fee assumes.
- Dependencies. Make the order explicit: the report waits on the representation letter and the review; the invoice waits on the report.
How do you track budget against actual hours?
This is where most engagement profit is won or lost, and the method is simple:
- Record time against the engagement (and ideally the task) every day, not at month-end.
- Have the manager approve time weekly, so the numbers you compare are agreed.
- Compare approved hours with budget at fixed points: end of planning, mid-fieldwork and pre-signing.
- When a variance appears, decide early: re-plan the work, agree extra fees with the client, or accept the overrun knowingly.
- After signing, record why the engagement ran over or under, and use it to set next year's budget and fee.
We don't publish typical overrun figures because we have not surveyed firms. Our guide to tracking billable hours in a CA firm covers the time-recording habits that make this comparison reliable.
How is review managed?
Review has two layers. The engagement team's own review of work is governed by SA 220 and documented in the workpapers. Where your SQC 1 policies require it, an engagement quality control review happens before the report is signed; SA 220 also addresses the responsibilities of the engagement quality control reviewer.[1] From a management point of view, the job is to book the reviewer's time before the signing date and make "review cleared" a dependency of "sign report".
SQC 1 or SQM 1? SQC 1 still applies. ICAI issued SQM 1 and SQM 2 in October 2024 to replace it from 1 April 2026, but on 31 March 2026 the Council deferred their mandatory date until further announcement.[3] ICAI's October 2024 announcement also lists conforming amendments arising from SQM 1, SQM 2 and a revised SA 220;[4] the announcement points to each standard for its effective date, so check that before relying on the revised SA 220 for a particular audit.
What about documentation and file close?
SA 230 covers timely preparation of audit documentation, recording the procedures performed and evidence obtained, and assembly of the final audit file.[1] ICAI states that the final file should ordinarily be assembled within 60 days of the auditor's report.[5] Under SQC 1 as amended in 2009, audit documentation is ordinarily kept for no shorter than seven years from the date of the auditor's report, or the group auditor's report if later.[6] Put the assembly date on the engagement as a task with an owner, and close the engagement only when the file is locked and the invoice is raised.
Where does practice software fit, and where does audit-workpaper software?
| Job | Practice management software | Audit workpaper software or audit file |
|---|---|---|
| Client list, engagement record, fee | Yes | No |
| Team, dates, tasks and dependencies | Yes | Sometimes |
| Client document requests and messages | Yes, through a client portal | Sometimes |
| Time, approvals, budget vs actual | Yes | Rarely |
| Invoices | Yes | No |
| Risk assessment, materiality, procedures | No | Yes |
| Evidence, review notes, sign-offs on workpapers | No | Yes |
| Final file assembly and locking | Dates only | Yes |
Some products cover part of both. Zoho Practice, for example, has a workpaper module.[7] Our explainer on practice management vs accounting, tax and audit software sets out the categories in more detail.
How does MyPract handle audit engagements?
In MyPract, each audit is an engagement with a client, service line, manager, dates, budget hours and fee. You add the stages as tasks with assignees, due dates and dependencies, so "Sign report" can't be ticked before "Review cleared". The client contacts mapped to the engagement get one portal link to upload documents and send messages. Staff record time against the engagement; managers approve it and lock past periods; the engagement burndown and utilisation reports show budget against actual; and invoices are created from approved, billable time. Owners and Admins can limit staff to selected clients, which helps where independence or confidentiality requires it. The activity log shows who changed what.
What MyPract does not do: it does not provide audit workpapers, create engagement letters, track UDINs or offer e-signature (built, but not switched on), and it can't apply a checklist template to an engagement in one step. Keep workpapers in your audit software or audit file, and engagement letters in your usual documents. The full list is on the facts page, and costs are on the pricing page.
How we checked
On 14 October 2026 we read ICAI's Board of Studies overview of the Standards on Auditing (SA 210, SA 220, SA 230, SA 300), ICAI teaching material on audit strategy and planning, and ICAI's announcements on SQM 1 and SQM 2 (October 2024) and their deferral (31 March 2026). ICAI's UDIN announcement restating the 60-day file assembly rule, ICAI's SQC 1 retention amendment and Zoho's workpaper page were checked on 13 October 2026 for earlier posts. MyPract features come from our facts page. No prices or exchange rates are used.
Frequently asked questions
What is engagement management in an audit firm?
It is running each audit as a managed piece of work from acceptance to file close, with an owner, a budget, a timetable, a team, review points and a bill, so partners can see what is on track and what is blocking the report.
Which standards apply to audit engagement management in India?
The main ones are SQC 1 for firm-wide quality control including acceptance, SA 210 for agreeing engagement terms, SA 220 for quality control at engagement level, SA 300 for planning and SA 230 for documentation. ICAI has issued SQM 1 and SQM 2 but deferred them on 31 March 2026, so SQC 1 still applies.
What is the difference between practice management and audit workpaper software?
Practice management software runs the engagement around the audit (dates, owners, tasks, client document requests, time, approvals and billing). Audit workpaper software holds the audit itself (risk assessment, procedures, evidence, review notes and sign-offs). Most audit firms need both, or a well-indexed audit file in place of the second.
How do you track budget against actual hours on an audit?
Set budget hours per engagement before fieldwork, record time against the engagement and its tasks every day, have a manager approve it weekly, and compare approved hours with the budget at set points such as end of planning, mid-fieldwork and pre-signing.
Does MyPract provide audit workpapers or engagement letters?
No. MyPract runs engagements, tasks with dependencies, time with approvals, invoices from approved time, documents and a client portal. It does not provide audit workpapers, create engagement letters, track UDINs or offer e-signature. Keep workpapers in your audit software or audit file.
